changing app icons

i know this might have been answered but i have googled for over an hour and havent found the exact answer i am looking for i have tried using ninjamorph and it worked to change my adw launcher home button but i cant get it to change the icon for my apps in my app drawer for ex. the phone icon everytime i change it it force closes my phone app then i have to hard reboot then it says i have no service untill i restore my rom how can i change the apps in the app drawer a little tutorial will help thanks in advance for any help
